A drop in output or quality from rural smallholders does not just stay on the farm. The Dual Squeeze
Agricultural supply chains depend heavily on predictable weather cycles for flowering, berry development, harvesting, and sun-drying. Rising temperatures and erratic rainfall patterns destroy these predictable cycles. Extended droughts reduce crop yields and shrink the size of the coffee beans, while unseasonal heavy rains degrade the quality of harvested cherries during the drying process.
When yields fall, the unit cost of production for a farmer increases dramatically. Land preparation, pest control, and labour require roughly the same capital outlay regardless of whether the harvest yields full bags or half-empty sacks.
At the same time, criminal networks targeting high-value cash crops tend to multiply when market prices rise or when local economic conditions worsen. Squeezing Smallholder Margins

Rising Input Costs
The pressure on primary production spills directly into the broader regional economy. Aggregators and millers face higher procurement costs as they compete for a smaller volume of quality coffee beans. Transport operators and exporters must deal with higher security expenses along transit corridors to safeguard shipments moving from rural processing plants to export ports like Mombasa or Dar es Salaam.
For local banks and microfinance institutions lending to the agricultural sector, climate and security disruptions increase non-performing loan risks. When smallholders suffer crop loss or theft, their ability to service agricultural loans breaks down, tightening credit availability for the entire farming sector.
At the international level, roasters and commodity traders respond to origin risks by either pricing in higher risk premiums or shifting procurement to more stable geographic markets. This shift threatens the long-term market share of regional producers who lack the capital to climate-proof their farms quickly.
Building Resilient Corridors
Addressing supply chain vulnerability under combined environmental and security stress requires moving beyond basic relief efforts toward structural mitigation.
Agricultural lenders and industry stakeholders are increasingly looking at climate-smart farming initiatives, such as shading techniques, drought-resistant coffee varieties, and community-based security watch networks. However, scaling these solutions across thousands of fragmented smallholder farms demands significant capital, long-term policy support, and stable enforcement.
Until rural security improves and climate adaptation measures take root at the farm gate, coffee supply chains across the region will remain vulnerable to sudden shocks, leaving smallholders to absorb the highest cost of disruption.
